Where revenue is leaking. And what to do about it.

Tramuntana Scale Up helps premium-positioned and technology-driven companies turn revenue potential into measurable performance — combining senior commercial leadership, deep industry experience, and AI systems that actually run.

01 — The pattern

The growth has plateaued. Inbound is up. Conversion isn't.

Across premium SMBs in yachting, technology, and renewable energy, the same friction shows up across very different industries. Founder-led companies stop scaling the way they used to — and the gap between what arrives at the top of the funnel and what closes at the bottom keeps widening.

01

Inbound is rising. Conversion is plateauing.

More enquiries land each quarter. The percentage that becomes a real opportunity has moved sideways for a year, sometimes two.

02

The founder is the bottleneck.

Every commercial decision still routes through one or two people. The team executes; the judgement doesn't scale; the founder is the constraint.

03

Senior commercial leadership is missing, but a full hire is too much.

Two full-time leaders — one to run commercial, one to build the systems behind it — is the right shape, and the wrong cost. The gap stays open, and the founder absorbs it.

04

AI curiosity is high. The math hasn't been done.

The team senses AI matters. No one has connected the dots between a specific operation, a euro number, and a tool worth paying for.

02 — Engagements

Five engagements. One way of working.

Each engagement stands on its own. Most clients enter through the Commercial Audit. Some start with the Roadmap. A few walk straight into a Sprint. Both founders are in the room throughout.

How the Commercial Audit runs

A worked example. The Roadmap, Sprint, Agent OS, and Fractional engagements follow the same posture in different shapes.

P1

Discovery

Joint kick-off with the commercial team. Interviews with the people who own revenue. The map of how the engine runs today.

Week 1
P2

Analysis

A quantified leak map: where deals drop out, where pipeline visibility goes dark, where AI would move a euro number worth caring about.

Week 2
P3

Co-design

A working session with your team, not a delivery monologue. The 90-day plan emerges in the room — owners, KPIs, the line between what stays human and what gets automated.

Week 3
P4

Decision

A board-room presentation of the leak map, the plan, and the one-page summary. The meeting closes with a signed choice — sprint with us, execute alone, or hold.

Week 4
What you walk away with
  • Revenue-leak report10–15 pages
  • 90-day plan with named owners and KPIsdocument

03 — Where you are with AI

Most companies are at stage zero or one. That's exactly where the work begins.

Companies don't enter AI from a standing start. They enter from a position. The four stages below are how we describe what we see — and what changes the trajectory at each one.

0 — Watching AI is something we read about. A diagnostic that maps where AI would actually move the numbers.
1 — Tinkering Some of our team use ChatGPT. Nothing operational has changed. Consolidating tool use into systems with measurable output.
2 — Integrating We've shipped one or two AI workflows. Scaling what worked, retiring what didn't, building commercial leverage on top.
3 — Operating on AI AI is core to how we run. You don't need us.

We meet companies where they are. Most of our engagements start at stage 0 or 1.

04 — Operating principle

AI as leverage, not autopilot.

AI-supported by default. Every operation gets the leverage. AI-automated where it earns trust. Once it has proven it doesn't drift on real cases. Human-in-the-loop where it matters. Anywhere a wrong call costs trust.

01Auto by default

The schema-bound, the high-volume, the obvious.

Where the operation is shaped, repeatable, and a wrong answer is recoverable, automation pays for itself fast. We start here so the partners and the team get to spend their time on judgement.

  • Data extraction from inbound enquiries, briefs and quotes.
  • Lead scoring, CRM hygiene, and routine follow-up cadences.
  • Status reports, weekly roll-ups, internal reconciliations.
02Earns trust

The middle band. Where automation has to prove itself first.

Operations that touch a customer, a partner, or a number that ends up on a P&L. The system runs with a human review-step until it has shown — on real cases, not a demo — that it doesn't drift. Then we remove the review.

  • Drafting first-pass replies and proposals from a brief.
  • Pipeline qualification and routing, with human override.
  • Forecast inputs, deal-health flags, churn signals.
03Human-in-the-loop

The conversations that decide the deal.

Anything where a wrong call costs trust. The pitch, the partnership, the hire, the message that lands in a founder-to-founder thread. AI prepares; humans deliver. The line moves only when the data says it can, not before.

  • Sales conversations, partnership negotiations, executive pitches.
  • Hiring decisions and team reorganisation.
  • Anything client-facing under premium framing.

05 — About

Two founders. A working network. One engagement, both founders in the room.

We are not an agency and not a fractional placement service. The work below is run by the same two people you meet on the first call, end to end.

The firm

Tramuntana Scale Up is a Mallorca-based commercial-growth firm. We work with premium-positioned and technology-driven companies — primarily in yachting, renewable energy, and enterprise software — where senior commercial leadership and AI-enabled operating systems are the unlock. Two founders deliver every engagement, with a network of specialist partners brought in as scope demands.

The founders

Sebastian CramerAI systems · Operational clarity · Change adoption

Twenty-five years in software, infrastructure, and AI. Background spanning AWS and Booking.com; founder of SmartxPilot (Beyond Mindset S.L.). Sebastian designs the AI-supported workflows, runs the analysis week, and turns audit findings into systems that ship — not slides that don't.

The name

Named for the Serra de Tramuntana — the mountain range that runs the length of Mallorca's northwest coast. The upward arc of the range is the shape of what we build for the companies we work with.

06 — Track record

Tramuntana Scale Up is a new partnership. The relevant work the partners bring in is not.

We don't pretend to have years of joint case studies — the partnership is new, on purpose. What we bring is two independent track records: the products, programmes and engagements each partner has built and shipped before this work began.

A note on framing

The work above is the partners' — not Tramuntana Scale Up's — and is listed as relevant context, not as joint case studies. Once an engagement closes and a client agrees to be named, it moves into a section dedicated to the partnership itself. Until then, we'd rather be honest about what is new and what isn't.

07 — Next step

If this resonates, the next step is a conversation.

Not a form. Not a Calendly link. Send an email, tell us what is and isn't working, and one of us will respond within a working day. If the engagement is right for both of us, we'll say so. If it isn't, we'll point you to someone better suited.
